- Value Analysis/ Business Case Preparation
You are the organizational “zealot” for ITAM, you believe in the benefits and you have shared your vision with your peers and they too can see benefit. That is where things tend to stall, because you can’t have an ITAM program if you can’t convince the Executives to fund it. You need to sell the program, convincingly, to a group that is really only interested in hard cost takeout. But most of ITAM’s benefits tend to be soft – cost avoidance and risk avoidance.
We can help get your program sold. We have helped other organizations successfully quantify and sell the benefits of a focused ITAM program to corporate executives. This is a necessary step to long term success as it serves the dual purpose of engaging Executive Management team and properly setting their expectations. We use our web-based Value Analysis Tool to quantify the benefits of implementing ITAM in your organization, and to calculate the expected bottom line improvement and payback period.
- Custom Assessment.
- "Evaluate my existing ITAM program and recommend improvements."
- "Help me refine and sell my idea."
- "I would like an independent expert opinion of my ITAM program."
Sometimes you need an outside expert opinion to help substantiate your internal findings, assist in showing executives the value being generated by your current ITAM program, or recommend ways to breathe new life into a struggling program.
If you are a service provider contractually required to deliver ITAM to your customer, you may need an outside objective expert opinion to help convince your customer that you are delivering per the current contract, or that there are some client responsibilities that must be followed for success. These cases, and others, are best suited for a custom assessment.
Custom assessments can be tailored to fit your specific needs, but most tend to follow a standard consultative “current state-future state-gap-recommendations” methodology. They can range from as short as a few days to several months, depending on your needs.
- Solution Design.
- "Design a value-based ITAM solution for me."
- "My personal success is important, so I want an expert to design my ITAM solution."
Solution design is the natural follow-on to a completed Value Analysis. Using the value points determined by the Value Analysis, we will design a solution for you that will focus on measurably achieving recurring value, addressing such components as Marketing and Communications (MARCOM), current process analysis and instrumentation, catch-point design, audit design, and automation opportunities.
Notice we didn’t mention “tool selection”. We find that most ITAM solution designers start with choosing a tool, then they design the solution around the tool. In our 20 plus years of experience, that’s going about it backwards – you must always start with process definition, including strong consideration of barriers, organizational and political, that exist in your current environment that will put process compliance at risk. Once that is defined, then you look for opportunities to automate the process. A well defined and communicated process can work with no automation, however even the best tool will fail without a proper process foundation.
- Marketing Communications
- "I need help identifying the answers to “What’s in it for me? (WIIFM) for the various participants on which my ITAM solution’s success depends."
- "I need help getting the word out about our new ITAM program."
- "I need help marketing to my Executive Management team."
MARCOM is one of the most important, yet often ignored, components of a successful ITAM solution design and implementation. After all, you are introducing an entirely new enterprise discipline, and it will impact many different groups of people. You will often require participation from Procurement, Legal, IT, and vendors, and you will need to properly set expectations of the sponsoring executive(s). This requires a competent MARCOM plan and program that defines the messaging that will be used, its frequency and channel(s), in order to successfully communicate with all stakeholders.
You need process compliance to be successful in ITAM, and in order to gain process compliance you must convincingly answer the "WIIFM" question for each participant in the process. However, answering the question isn't enough, you must get the message out to everyone and help them understand why it is in their best interest to participate in the new process. Effective MARCOM is an essential ingredient to any successful ITAM program.
- Technical Architecture.
- "Should I use bar coded tags?" "What is the best type and what is MOD137?"
- "How about RFID?" "Will it work in my environment?"
- "I need to implement auto-discovery. How do I go about it?"
- "How do I set up feeds to/from my ITAM solution?"
Once the process work is complete it then comes time to look to automate the process as much as possible. We can help you choose the right tool(s) based on your specific process and ITAM solution design. We have been in this space for over 20 years and have seen many "killer" applications come and go, and we know where to look for the important points and the weaknesses.
Although we preach and focus on process and organizational change management, that doesn't mean we are technical lightweights. We develop our own tools (so we are very adept at software development, SQL, network protocols, and technology in general) and are just as comfortable working with your various technical groups in designing an overall technical architecture as we are in designing process and MARCOM programs.
- Implementation.
- "I need help managing the implementation."
- "This project has high visibility. I can't afford to fail."
Once the process work is complete, the MARCOM plan is set, and the technical architecture has been defined, it comes time to implement. Implementation is typically a fairly complex project undertaking, and it normally has high visibility.
We have the project management expertise to manage large implementations - and we know where the "land mines" are. We can keep you on course and successful - which is very important when the executives and political critics are watching closely.
We understand that the typical project has more than just a technical work thread - it also has MARCOM (organizational change management) and process implementation and training threads as well - each as challenging as the technical implementation thread.
We can help guide you through all of the interconnected work threads to ensure a successful implementation.
- Run.
- "I'm not able to get the staff I need, so I need help running the solution."
Our experience has shown that the chances for overall success are greater if you ultimately "own" your solution. That's what we recommend and what we prefer. However, there are plenty of ways we can augment your staff and assist you in the running of your solution. Some of the tasks we can typically take on include:
- Managing the Managed Software List (MSL).
- Report generation.
- Audits.
- Custom report design.
- Custom screen design.
- Tool administration.
- Managing Advanced Shipping Notices (ASNs).
- Executive level presentations and reporting.
- Executive steering committee participation.
